A B2B storefront, rebuilt in six weeks.

A 12-year-old Magento store with a 6-second time-to-interactive. We replaced it with a Next.js commerce build that ships from the edge — and shipped it before the holiday freeze.

The brief

Acme's storefront had grown into a 90,000-line Magento codebase that nobody on the team had written. Page loads were slow. Conversion was flat. The CTO wanted out, but a full rebuild felt impossible. We disagreed.

What we did

Two weeks of discovery to map the riskiest unknowns — payments, ERP sync, and the SEO migration. Then four weeks of focused build with a four-person team. We deployed behind a feature flag, ramped traffic over five days, and decommissioned Magento on day 42.

How it shipped

A Next.js storefront on Vercel's edge network. Stripe for payments, a thin Postgres layer for cart and customer state, and a careful 1:1 SEO map of the old URL structure to the new. Zero downtime, zero lost rankings.

The outcome

Conversion more than tripled in the first month. Time-to-interactive dropped from 6 seconds to under one. The Acme team owns and ships their own changes now — we're on retainer for one day a month, mostly answering questions.

Acme Logistics · Case study

"They shipped in six weeks what our last vendor couldn't in nine months. Best money we've spent — and the team is still on call when we need them."
